If you order safety gear for your company but you're not a safety engineer, this is for you. I manage PPE orders for a 450-person manufacturing operation across three sites—roughly $60K a year across eight vendors. I'm not a safety expert, and I'm not a logistics expert. My job is to make sure the order passes finance, gets to the people who need it, and doesn't get anyone hurt.
Here are the 7 steps I run through before I sign off on any safety order. In this order, because the cheaper steps come first.
Step 1: Get the written hazard assessment from your safety manager
Before you call any vendor, ask your safety manager for the hazard assessment. Written, not verbal. OSHA 1910.132 requires employers to have one, so it already exists—you just need a copy.
Why is this step one? Because without it, every decision downstream is a guess. A sales rep will tell you their A9 glove is the strongest thing on the market, but if your team is moving cardboard boxes, you're paying for protection nobody needs and buying a glove that runs hot enough that people won't wear it. Step 4: Benchmark price on total cost, not unit cost
Most new buyers compare unit price. I switched to total cost: unit price plus shipping, plus reorder frequency, plus how long one pair actually lasts. A $18 glove that lasts three weeks is cheaper than a $12 glove that dies in ten days.
I don't have hard data on what "average" market pricing looks like—it swings too much by volume, vendor, and timing. What I can tell you is that in our 2023 consolidated buy, I saw 38% variation across three vendors quoting the identical glove. It pays to make three calls.
Step 5: Facility safety counts too—smoke detectors live in the same budget
The part of safety procurement most people skip is the facilities side. Smoke detectors aren't PPE, but they're safety budget, and the compliance requirement behind them is real. If your site has to pass a fire inspection or your carrier wants documentation, you need to understand how the hardware works and how it's maintained.

Why does purchasing care? Because replacing detectors is a facilities line item. When you build the annual order plan, include it. And keep the replacement log current—inspectors will ask for it.
Step 6: If an employee asks about kids' work boots
This comes up more than you'd expect. Employees ask because their kid is helping on a family farm or in a family business, and they want a real boot instead of a discount-store knockoff.
The useful thing you can do is point them to the right standard: ASTM F2413 covers protective footwear, including impact and compression resistance. Kids' work boots worth buying have to actually meet that standard, and there aren't many brands doing it. Don't wing it—a non-compliant boot is worse than no boot, because it creates false confidence. If an employee asks you, send them to ASTM F2413 and a real safety footwear retailer.
Personally, I won't process a personal purchase through the company account, but I will point people in the right direction. That's the useful version of helping.
Step 7: Verify invoicing and returns before you place the order
This is a lesson that cost me real money. In 2021 I found a great price from a new vendor—$2,200 cheaper than our regular supplier. Order arrived, product was fine. Then they couldn't produce a proper invoice, handwritten receipt only. Finance rejected the expense report. I ate that $2,200 out of the department budget.
Now I confirm two things on every order before I place it: can they invoice properly, and what's the return policy? Safety gear has sizing issues—gloves fit differently across models and batches. If there's no return or exchange path, any miss becomes scrap.
One more thing most people don't ask: how long is the quote locked? I've seen quotes rescinded in three days during tight supply periods. Get the validity window in writing.
Common mistakes, and a closing note
- Ordering without a hazard assessment. The sales rep will sell you what they have, not necessarily what you need.
- Treating all helmets as one category. Hard hats, bump caps, face shields, and welding helmets are four different products for four different problems.
- Comparing unit prices only. Total cost of ownership is the number that matters.
- Forgetting facility safety. Smoke detectors, extinguishers, eyewash stations—these are on your annual order plan too.
- Assuming "compliant" means "comfortable." Workers won't wear uncomfortable gloves. Comfort is a safety feature, not a perk.
Bottom line: when the output looks cheap or feels cheap, clients and auditors notice. The gloves your team wears, the hard hats visible at the front door, the smoke detectors on the ceiling of the production floor—those things all tell people how your company operates. The slightly more expensive option is rarely the wasteful one. What looks like savings on safety tends to come back as rework, injuries, and trust you can't rebuild.
