I Tracked PPE Costs for 6 Years. Here's What Actually Saved Us Money

Last March, I sat in our storage room with an open spreadsheet and a pair of shredded work gloves on the table. That's not a metaphor. I'd been tracking every PPE purchase for six years, and I still couldn't explain why our safety spend kept climbing.

I manage purchasing for a 120-person industrial maintenance company. Since 2019, I've approved roughly $180,000 in PPE orders and managed a PPE budget that now sits around $38,000 a year. I know those numbers because I log every invoice before it goes to accounting. What I didn't know was why glove costs had risen 23% over two years without any real change in headcount.

The easy answer was inflation. The harder answer was the way we bought safety gear. We looked at unit price, not total cost. That mistake cost us more than I want to admit.

How We Got Here

Our old process was simple: wait until someone complained, order whatever the distributor had on sale, ignore the stacking replacement orders until the next budget review. It was reactive, messy, and expensive. Inertia.

When I audited our 2023 spending, I found that 14% of our PPE budget went to replacing items that should have lasted a lot longer. That 14% wasn't a fluke. It was the natural result of buying on price without tracking how quickly the gear failed.

In late 2023, a supervisor dropped a pair of torn gloves on my desk. 'These lasted a week,' he said. We had a welder who'd been using the same cheap leather gloves for years, and his hands were raw. Our maintenance crew burns through safety boots faster than any other category. Welding Gloves and the Tactical Vest Question

Welding gloves were another line item I'd ignored for too long. We bought off-the-shelf leather gloves from a supply distributor because they were cheap. They worked okay until a welder doing overhead work got a burn on his wrist. Not ideal. A tactical vest, at its most basic, is a modular carrier designed to hold armor plates and equipment. It's body armor, basically. For our work, it wasn't general PPE. But the question stuck with me because it exposed the same gap I'd been guilty of: buying gear without understanding exactly what it's supposed to protect you from.

What I'd Do Differently

By the end of 2024, our total PPE spend was down about $8,400—17% of the annual budget—even though average cost per pair went up. Glove replacement costs dropped further. Boot replacement frequency dropped. Welders stopped treating gloves as disposable. Our procurement policy now requires quotes from three vendors before any PPE order, not because we always choose the lowest price, but because we have to see the range to make a real decision.

If I had to list what changed, it would look like this:

  • Unit price is a starting point, not a decision. Total cost has to include replacement frequency, injury follow-up, and the hours spent ordering cheap replacements.
  • Standards are easier than they look. EN 388, ANSI/ISEA 105, ASTM F2413—these aren't marketing terms. They're a common language for comparing something we don't fully understand.
  • Comfort is a cost factor. I'd argue that if people hate their safety gear, they won't wear it. Then the cost of the gear is wasted money.

I'm not a safety engineer. I'm a guy who keeps spreadsheets and has strong opinions about invoices. My experience is based on roughly 200 orders from one mid-size industrial company.
